The problem wasn't the design quality—it was that we were designing for ourselves, not for actual user behavior. We were treating onboarding like a marketing brochure instead of a conversion funnel.
That's when I discovered something that changed how I approach every onboarding project: the best onboarding screen isn't the prettiest one—it's the one that actually gets users to take action.

Walk into any product design team discussion about onboarding, and you'll hear the same mantras repeated like gospel:
"Keep it simple and minimal." Reduce cognitive load. Strip away everything that isn't essential. The fewer elements on screen, the better.
"Make it beautiful and delightful." Use smooth animations, thoughtful micro-interactions, and consistent visual hierarchy. If it doesn't look like it belongs in a design awards showcase, it's not good enough.
"Follow the three-click rule." Users should be able to complete onboarding in three clicks or less. Any more friction is a barrier to adoption.
"Use progressive disclosure." Show one thing at a time. Don't overwhelm users with information or choices.
"Copy best practices from successful apps." If Slack does it, or Notion does it, it must be right. Just adapt their patterns to your product.

I ran into this exact problem while working on a B2B startup website revamp that included rebuilding their product onboarding flow. The client came to me frustrated because their beautifully designed onboarding sequence had terrible completion rates.
The existing flow followed every design best practice in the book. Clean layouts, smooth animations, progressive disclosure—it looked like it belonged in a portfolio. The problem? Only 18% of trial users were making it through to their first "value moment" in the product.
The team was convinced they needed better micro-interactions and smoother transitions. More polish, more delight. But when I dug into their user analytics, I found something completely different.
Users weren't dropping off because the onboarding was ugly or confusing. They were dropping off because it wasn't giving them confidence that the product could solve their specific problem. The onboarding was optimized for looking good in demos, not for converting skeptical B2B buyers.

This is when I realized we needed to completely flip our approach. Instead of designing the perfect onboarding experience and hoping it worked, we needed to test different approaches against actual user behavior.
But here's where it gets interesting: the client was initially resistant to A/B testing. They'd invested so much time and ego into the current design that testing felt like admitting failure. Plus, they were worried about showing "inferior" versions to potential customers.
That resistance taught me something important: most teams avoid testing onboarding because they're afraid of what they might learn. They'd rather have a beautiful failure than an ugly success.
My experiments
What I ended up doing and the results.
The first thing I did was completely reframe how we thought about onboarding success. Instead of measuring "completion rates" (which meant finishing the onboarding flow), we started measuring "activation rates" (which meant users taking their first meaningful action in the core product).
This mindset shift was crucial because it forced us to design backwards from user value instead of forwards from aesthetic appeal.
Step 1: Identify Your Real Conversion Bottleneck
Before running any tests, I mapped out the entire user journey from trial signup to first value moment. Using their analytics, I found that 65% of users completed the onboarding flow, but only 18% took any action in the main product afterward.
The bottleneck wasn't the onboarding screens themselves—it was the transition from onboarding to actual product use. Users were completing the pretty tutorial but had no idea what to do next.
Step 2: Create Hypothesis-Driven Test Variants
